Persona Validation

Discover your real user segments from your actual feedback data.

Stop building for invented personas. SpeqForge identifies distinct user segments in your feedback corpus, with named profiles, pain points, goals, and representative quotes from real users.

Example persona profiles

The Overwhelmed PM
Mid-level Product Manager at a Series B startup
41% of users
Top pains
  • ·Too many Jira tickets without context
  • ·Writing specs takes hours they don't have
  • ·Stakeholders change priorities mid-sprint
Values most
Auto spec generationPriority scoringStakeholder share links
"I spent two days last week just writing acceptance criteria. There has to be a better way."
What triggers the search

Sprint planning chaos: PMs lose 3+ hours to spec-writing every two weeks and still miss context

Common objection

"We already have Jira. Does this add another tool my team has to check every day?"

Day in the life

Standup → write specs → review designs → sprint retro → repeat. Every day, same order.

The Data-Driven Founder
Solo founder or co-founder of a B2B SaaS product
34% of users
Top pains
  • ·Relies on gut feel because synthesis takes too long
  • ·App store reviews are goldmines but too noisy
  • ·Investors want evidence-backed priorities

"I know my users are telling me what to build. I just can't read 400 reviews every week."
What triggers the search

Investor asks for evidence-backed roadmap priorities; founder realises they're working on gut feel

Common objection

"I'm worried about setup time. I can't spend a week configuring another platform."

Day in the life

Customer call → support inbox → ship a feature → update investor memo, all in one afternoon.

The Engineering Lead
Tech lead or engineering manager at a product company
25% of users
Top pains
  • ·Vague tickets without acceptance criteria
  • ·Scope creep from poorly defined features
  • ·Back-and-forth with PM adds delays
Values most
Acceptance criteriaEffort sizingSpec exports
"We'd go days without merging anything because no one agreed on what 'done' meant."
What triggers the search

Sprint derails because PM's spec had no acceptance criteria and engineering spent 3 days in back-and-forth

Common objection

"Will the output become real tickets my team can work from, or do we get another standalone dashboard?"

Day in the life

Morning: review open PRs. Afternoon: answer PM questions about scope. Evening: write documentation.

How it works

1

Upload your feedback corpus

Provide your full set of feedback: support tickets, reviews, interview notes. The more you give it, the more distinct the segments.

2

Smart user segmentation

Clusters your users into distinct personas based on language patterns, pain points, and behaviour signals in the feedback.

3

Receive validated persona profiles

Each persona comes with a name, description, top pain points, what they value, and representative quotes from your real users.

What's in every persona

Complete profiles you can use in sprint planning, design reviews, and investor decks.

Data-driven segments

Personas are derived from your actual feedback, not generic market research templates.

Named persona profiles

Each segment gets a name, role, and narrative, ready to share with designers and stakeholders.

Pain point mapping

Top 3 pain points per persona, drawn directly from the language your users used.

Goal and motivation analysis

What each segment is ultimately trying to achieve, which is useful for prioritisation and copywriting.

Feature preferences

Which features resonate most with each persona, so you can tailor your roadmap.

Segment sizing

Relative frequency of each persona in your data so you know which to prioritise.

Segment your roadmap

From raw text to validated persona in 4 steps

No pre-tagging, no templates. Segments emerge from your data.

01

Raw feedback ingested

142 items across Zendesk, App Store, and Intercom, all plain text, no pre-tagging required

02

Language clustering

Groups items by vocabulary, sentence patterns, and pain-point framing, not by metadata or source

03

Behavioural signal weighting

Frequency, recency, and emotional intensity are weighted to separate power users from occasional ones

04

Persona synthesis

Each cluster becomes a named profile with role, pains, goals, triggers, objections, and representative quotes

Which features resonate with which segment

Relevance score 1–5 derived from each segment's language patterns.

Why it matters

A persona you invented will tell you what you already believe. A persona clustered out of 142 real feedback items will tell you what your users actually said, and every trait on the card traces back to a quote you can read.

Frequently asked questions

What if my feedback corpus is too small for meaningful segments?

As few as 50 feedback items can produce 2–3 meaningful segments. Below 20 items, the analysis will still run but the segments may overlap. We recommend 100 or more items for the most distinct and reliable results.

Are the persona names generated automatically or do I name them?

SpeqForge generates descriptive names based on the patterns it finds, for example "The Overwhelmed PM" or "The Data-Driven Founder". You can rename any persona after generation; the underlying data and quotes stay attached to whichever name you give it.

How is this different from just looking at who sends the most support tickets?

Volume alone misses the signal. SpeqForge weights frequency, emotional intensity, and topic variety to separate segments. A small cluster of users who each write one very specific, high-stakes complaint may represent a high-value segment even if they are only 5% of your feedback volume. Ticket count alone would bury them.

Can I see which features matter most to each persona?

Yes. Every persona profile includes a feature preference ranking drawn from the language in that segment's feedback. You can also view the segment-to-feature matrix to see which of your existing or planned features have the highest relevance to each group, which directly informs roadmap sequencing.
